The Problem

Family business that started with one building. Father buys another property, then another. Twenty years later his son inherits a portfolio of 15 buildings, 340 units, AED 42 million in annual rental revenue. Looks successful from the outside. Except the son can't answer basic operational questions without spending half a day on the phone.

What's our current vacancy rate across the portfolio? No idea. Have to call all 15 property managers and ask. Who owes rent this month? Each building tracks it differently. Some in Excel, some in physical notebooks, one guy has a custom spreadsheet with macros that only he understands. Which leases are expiring in the next three months so we can start renewal conversations? No centralized calendar, so you'd have to go through filing cabinets at each building location.

Maintenance was entirely reactive. Only knew something needed fixing when a tenant complained. By then it's usually urgent and expensive. Preventive maintenance didn't exist because nobody was tracking equipment age or service history.

Getting everything digitized and formatted correctly would've taken years at the rate they were going.

Weeks 1-4: Portfolio Unification

Data archaeology before digital transformation

Started by collecting every lease agreement from every building. All 340 units. Some were PDFs, some were scanned images, plenty were paper in filing cabinets. Used automated extraction to pull out the key data points, then validated everything manually.

Connected all the tenant communication channels (email, WhatsApp, SMS, phone logs) into one centralized system so you could see the complete conversation history with any tenant regardless of which channel they used. Integrated their bank payment data directly with tenant accounts so rent payments reconcile automatically.

Went back through 20 years of maintenance records. Equipment age, service history, warranty information, vendor relationships. Organized all of it. Cross-referenced the lease agreements against actual occupancy and found 47 discrepancies nobody had caught. Tenants who'd moved out but were still on contracts, units marked as occupied that were vacant.

Portfolio actually manageable
